Case Study Library

A framework earns its name in application. This library reads real successes and failures through the four Cs — showing the same fractal pattern across aerospace, cloud infrastructure, public health, and energy.

How the library is built

The cases are chosen to demonstrate the framework’s range, not to confirm it. Five design principles govern the collection:

  • Demonstrate fractality — cases span team, organization, sector, and national scale.
  • Contrast familiar and unfamiliar — pair well-known stories with ones that reveal the pattern anew.
  • Include both failure and success — coherence is easiest to see where it held, not only where it broke.
  • Cover multiple sectors — aerospace, software, public health, energy, government.
  • Balance depth and breadth — a few deep diagnostic proofs, many rapid sketches.

Each deep case follows the same template: executive summary, context, a four-C diagnostic, the binding constraint, what other frameworks miss, intervention implications, and lessons for practitioners.

Boeing 737 MAX — when coherence collapses, capability cannot save you

Executive summary. Boeing did not fail because it forgot how to build airplanes. It failed because its parts — engineering, finance, management, and regulation — stopped pointing in the same direction. The 737 MAX is the clearest modern proof that when coherence collapses, capability accelerates the disaster instead of preventing it. Two crashes, 346 lives, a twenty-month grounding.

Context: how the premier aerospace company reached this point

For most of its history (1950s–90s), Boeing was engineering-led. Engineers held authority; safety and technical excellence defined winning. The 1997 merger with McDonnell Douglas imported a finance-first logic, and headquarters drifted away from the engineers. The 787’s troubled outsourcing showed the new incoherence. Then, in 2010, Airbus launched the re-engined A320neo and took a commanding order lead. Boeing, under intense schedule and cost pressure, chose to re-engine the aging 737 rather than design a clean-sheet aircraft — and to mask the aerodynamic consequences behind software (MCAS) so airlines could skip costly pilot retraining.

Clarity

Strategically clear, ethically incoherent

Boeing knew exactly what game it was playing: protect the 737 franchise, beat the A320neo, avoid retraining costs. That clarity was real — and detached from safety. Winning had been redefined in purely commercial terms, so a clear strategy pointed the whole organization at the wrong summit.

Capability

Capable at the wrong thing

Management was highly capable — at translating cost and schedule pressure into coordinated action. The machinery worked; it moved the whole company fast. But it moved toward a compromised design, and the same machinery sidelined the engineering dissent that might have stopped it.

Capacity

Margins cut to the bone

Safety capacity — redundancy, slack, conservative margins — was steadily removed. MCAS relied on a single angle sensor with no redundancy and no clear pilot disengage path. The system was optimized until it was brittle, and the brittleness stayed invisible until it wasn’t.

Coherence

The core failure

Finance rewarded share repurchases and schedule; management rewarded delivery; engineering was demoted; the regulator had been made dependent on Boeing’s own certification. Every part behaved rationally within its incentives, and the whole produced an outcome nobody claimed to want. Incoherence, not incompetence.

The binding constraint

Coherence was the constraint, and it explains the sequence. Once the parts were misaligned, Boeing’s formidable capability made things worse: it executed an incoherent plan with speed and discipline. This is the deepest lesson of the Macroscope — capability is a multiplier of coherence, not a substitute for it. Multiply a negative by a large number and you get a larger negative.

What other frameworks miss

A positioning analysis would have applauded the MAX as a shrewd competitive counter to Airbus. A capability audit would have scored Boeing near the top of its industry. A culture survey might have flagged unease without locating its source. Only reading the four Cs together — clear-but-wrong vision, capable-but-misdirected management, brittle capacity, collapsed coherence — catches the failure in time.

Intervention implications & lessons

The repair is not “hire better engineers.” It is structural: restore engineering authority into the definition of winning (clarity), re-independence the regulator (coherence), rebuild safety margins (capacity), and realign incentives so speed no longer outranks safety (coherence again). Lesson for practitioners: when you see a capable organization moving fast toward disaster, stop auditing its capability and start mapping its coherence.

Amazon Web Services — coherence as competitive advantage

AWS is the inverse of Boeing. Clarity: a genuinely novel game (“sell the infrastructure we built for ourselves”). Capability: the two-pizza team and the API mandate turned intent into coordinated action at massive scale. Capacity: deliberate over-provisioning and redundancy built for the worst day. Coherence: incentives, architecture, and story all reinforced “customer obsession, long-term, own your dependencies.” All four Cs aligned — and the alignment, more than any single feature, is the moat.

The U.S. COVID-19 response — capability failure at national scale

Enormous latent capacity (labs, hospitals, science) undermined by a capability collapse: no machinery to translate national intent into coordinated action. Fifty states improvising, contradictory guidance, no coherent chain from federal goal to local behavior. Clarity fractured (was the goal suppression, mitigation, or the economy?); coherence shattered across jurisdictions. A demonstration that world-class capacity cannot compensate for missing capability and clarity.

The Texas grid (2021) — capacity brittleness by design

A grid optimized for cost in mild conditions, deliberately isolated from neighboring interconnections, with un-winterized generation. Clarity and capability were fine on an ordinary day. But capacity — slack, redundancy, connection to the wider system — had been optimized away, and coherence between market design and physical reliability had quietly broken. When the freeze came, the brittleness surfaced all at once. Capacity is measured on the worst day, and Texas had removed exactly the margins the worst day required.
